Change Management
– Strategic restructure

With a strategic goal to increase its international market share, a major player in the chemical processing industry desired to move from a centralised, product led multi-divisional structure to one which was market-facing, lean and flexible. Allied Strategies did an analysis of its internal capability to survive in a highly regulated and competitive international marketplace and recommended major corporate changes, specifically to redefine its strategic processes and control mechanisms to steer the organisation in achieving two distinctively different strategic tasks, grow in the international marketplace and significantly improve internal operational efficiency.

The organisation was 15,000 strong with five major sites across geographical boundaries. The board of directors led the change programme, working interactively with the top management teams of each business segment to redefine the business into market focused groups, re-establishing new roles and patterns of interactions and defining the change programmes for the full organisation transition to three market facing groups over a 10 month period of time. A new strategic management process, corporate leadership style, defined strategic controls, the design and alignment of the change programme and the successful restructure were all achieved through facilitation, project management and development and learning support from Allied Strategies.

One important aspect of this project was the use of a corporate governance model to institute the collegiate role of the board of directors. Negotiations were conducted to establish collective accountability of the strategic arena and to share out the strategic environmental scanning tasks of the whole organisation, creating broader and more imaginative strategic visioning for the company. Important by-products of this exercise were improved networking with the marketplace by the board and much better team work amongst the board members.

Another important aspect was the concentration on coaching the leaders to manage the change. Allied Strategies provided learning programmes for the leaders at all levels on a ‘just in time’ basis for their involvement in guiding the change implementation. This gave enhanced leadership visibility and consistent leadership support throughout this large change programme.
